Most leaders I coach don’t have a time problem. They have a “yes” problem. Every yes feels small, and together they fill the calendar.
The fear is always the same: if I say no, people will think I’m not a team player.
A simple script
Try this next time someone asks you for something you don’t have time for:
“I want to help with this. Right now I’m focused on X and Y. If I take this on, one of them slips. Which matters more to you?”
You’re not saying no. You’re making the trade-off visible and letting them choose.
Why it works
- It shows you take the request seriously.
- It reminds people what you’re already doing.
- It turns a personal refusal into a shared decision.
Nine times out of ten the answer is “oh, keep doing X”. The tenth time, you’ve learned something important about priorities.
